COD Verification on WhatsApp — Reduce RTO by 40% — InboxWa

The COD problem in Indian D2C
60-70% of Indian e-commerce orders are Cash on Delivery. The problem? 30-35% of COD orders are returned to origin (RTO) — the customer wasn't home, gave a fake address, or simply changed their mind. Each RTO costs you the product price + shipping both ways + repackaging. For a ₹2,000 saree, that's ₹400-600 lost per RTO.
The fix is simple: verify the order within 2 hours via WhatsApp. The customer confirms with a tap, or you cancel before it ships. No wasted shipping, no wasted packaging.
How the flow works
The moment a COD order is placed on your Shopify store, the customer gets a WhatsApp message with three options:
Hi Mohit! 🛍️
Your COD order has been placed:
📦 Order: #1234
🛒 Items: Black Banarasi Silk Saree × 1
💰 Total: ₹2,899 (Cash on Delivery)
📍 Ship to: 123 MG Road, Delhi 110001
Please confirm your order:
[✅ Confirm Order] [💳 Pay Online (Save ₹50)] [❌ Cancel]
- Confirm → Order proceeds to fulfillment. Contact tagged
cod_confirmed. - Pay Online → Customer gets a Razorpay/UPI payment link with ₹50 discount. Converts COD to prepaid (8-12% conversion rate). Tagged
cod_to_prepaid. - Cancel → Order cancelled in Shopify automatically via API. Tagged
cod_cancelled. - No response (2hr timeout) → Order auto-cancelled. Customer notified.
The prepaid conversion trick
The middle button — Pay Online (Save ₹50) — is where the magic happens. You offer a small discount (₹50-100) to incentivize prepaid payment. The customer saves money, and you eliminate the RTO risk entirely. At 8-12% conversion, the ₹50 discount pays for itself many times over in saved shipping costs.
A ₹50 prepaid discount costs you ₹50. A single COD RTO costs you ₹400-600. Converting even 1 in 10 COD orders to prepaid is profitable from day one.
What triggers the flow
Shopify fires an orders/create webhook the instant an order is placed. Our system checks the payment method — if it's Cash on Delivery, it fires the cod_order_placed event which starts this flow. Prepaid orders skip this entirely and go straight to the order confirmation flow.
Auto-cancellation on timeout
If the customer doesn't respond within 2 hours, the flow automatically cancels the order via the Shopify API. This is crucial — unverified COD orders have the highest RTO rates. The customer receives a message explaining the auto-cancellation and a link to re-order if they change their mind.
Expected results
- RTO reduction: 40-60% fewer returns to origin
- Prepaid conversion: 8-12% of COD orders switch to prepaid
- Fake order detection: Auto-cancel catches fraudulent/impulse orders before they ship
- Time saved: No manual calling to verify orders
